對(duì)標(biāo)約翰迪爾全球質(zhì)量體系 迪爾寧波工廠著力打造高質(zhì)量制造中心 農(nóng)機(jī)行業(yè)近年一路下行,要問表現(xiàn)最穩(wěn)健的企業(yè)有哪幾家?約翰迪爾中國(guó)(下稱“迪爾中國(guó))無疑是最值得稱道的其中之一。
迪爾中國(guó)“抗跌”的一個(gè)重要秘訣是其持久塑造的產(chǎn)品力?!俺形屹|(zhì)者,載我之名”,這家位列世界500強(qiáng)的制造企業(yè),其品牌美譽(yù)度無疑首先基于擁有過硬質(zhì)量的產(chǎn)品。

打造多功能拖拉機(jī)制造中心
3月19日,頭天一場(chǎng)淅淅瀝瀝的小雨過后,甬城寧波空氣中散發(fā)出更加泌人心脾的氣息。鎮(zhèn)海區(qū)內(nèi)占地160多畝的約翰迪爾(寧波)農(nóng)業(yè)機(jī)械有限公司(下稱“迪爾寧波工廠”)廠區(qū)干凈整潔,員工們正有條不紊地保持著生產(chǎn)的節(jié)拍。大院里整整齊齊擺放著兩列鮮艷的“迪爾綠”拖拉機(jī),大概有三四百臺(tái)。迪爾寧波工廠廠長(zhǎng)孫寶林告訴記者,這都是按訂單生產(chǎn)即將待發(fā)的拖拉機(jī),公司盡量控制好庫(kù)存、減少資金占用--對(duì)于一家先進(jìn)的企業(yè)來說,這類做法顯然是工廠運(yùn)營(yíng)的題中之義。
自2007年,約翰迪爾收購(gòu)原主營(yíng)中小馬力拖拉機(jī)的寧波奔野拖拉機(jī)廠,把迪爾在中國(guó)的拖拉機(jī)產(chǎn)品線向下大幅進(jìn)行了延伸。按中國(guó)的傳統(tǒng),今年正好處于工廠的“本命之年”。如今,迪爾寧波工廠主要以生產(chǎn)30-100馬力的多功能中小型拖拉機(jī)為核心業(yè)務(wù),同時(shí)組裝和銷售迪爾先進(jìn)的甘蔗收獲機(jī)產(chǎn)品(核心部件由國(guó)外進(jìn)口),10多年來寧波工廠已為中國(guó)市場(chǎng)提供了23萬余臺(tái)優(yōu)質(zhì)拖拉機(jī)。
目前,迪爾在中國(guó)有5個(gè)工廠,3家分公司和2個(gè)辦事處,近200家經(jīng)銷商。若按產(chǎn)值算,寧波工廠占到中國(guó)境內(nèi)的1/5?;蛟S這并不是一個(gè)大的數(shù)字,但對(duì)迪爾中國(guó)來說,寧波工廠身處水稻種植的南方,為迪爾保持著靈敏的水田“嗅覺”,其對(duì)迪爾中國(guó)甚至其全球的戰(zhàn)略意義均不可低估。從這種意義上說,寧波工廠近可作為中國(guó)的生產(chǎn)基地,而遠(yuǎn)點(diǎn)則可作為出口東南亞市場(chǎng)的“橋頭堡”。
在有些人看來,寧波工廠似乎是迪爾中國(guó)的一個(gè)雞肋,但在公司高管的眼里并非如此。實(shí)際上,在過去的幾年,雖遇到市場(chǎng)總體需求下降的影響,但寧波工廠通過盤活資產(chǎn),努力降低成本以及積極開發(fā)新產(chǎn)品提升產(chǎn)品競(jìng)爭(zhēng)力等措施,公司在中小馬力拖拉機(jī)市場(chǎng)一直保持良好的市場(chǎng)份額。
按迪爾全球的規(guī)劃,寧波工廠正被打造成多功能拖拉機(jī)制造中心和全球優(yōu)質(zhì)拖拉機(jī)制造基地。去年底以來,經(jīng)過通盤考慮,迪爾將原在天津工廠生產(chǎn)的5E系列拖拉機(jī)轉(zhuǎn)移至寧波工廠生產(chǎn),同時(shí)增加了604、1004兩個(gè)型號(hào)的拖拉機(jī)產(chǎn)品。這樣,寧波工廠生產(chǎn)的拖拉機(jī)包括2C(30-35馬力)、3B(40-60馬力)和5E(80-100馬力)三大產(chǎn)品系列。據(jù)迪爾寧波工廠廠長(zhǎng)孫寶林介紹,寧波工廠產(chǎn)品研發(fā)中心仍在天津,但寧波也有一個(gè)研發(fā)團(tuán)隊(duì),主要負(fù)責(zé)已有產(chǎn)品的技術(shù)改進(jìn),同時(shí)參與新產(chǎn)品項(xiàng)目的研發(fā)。

為何做這種調(diào)整?迪爾中國(guó)銷售市場(chǎng)部副總經(jīng)理邊雅君介紹,迪爾5E系列拖拉機(jī)是迪爾2007年就開始針對(duì)中國(guó)市場(chǎng)進(jìn)行布局的產(chǎn)品,該系列產(chǎn)品重量輕,轉(zhuǎn)彎半徑小,兼顧水旱兩用、可延長(zhǎng)作業(yè)時(shí)間、增加用戶收益,因此5E系列成為寧波工廠主打的多功能拖拉機(jī)產(chǎn)品線的組成部分。
孫寶林稱,5E項(xiàng)目目標(biāo)已經(jīng)順利完成轉(zhuǎn)移,為了保證轉(zhuǎn)移成功,在生產(chǎn)體系上并未做任何改動(dòng)。而隨著針對(duì)一些目標(biāo)客戶運(yùn)輸成本的降低,公司通過供應(yīng)鏈的整合優(yōu)化、提升物料供應(yīng)的效率,對(duì)成本控制、提升產(chǎn)品競(jìng)爭(zhēng)力更有好處。
按迪爾的布局,寧波工廠的拖拉機(jī)與甘蔗收獲機(jī)還供出口業(yè)務(wù),目前拖拉機(jī)已經(jīng)銷售到獨(dú)聯(lián)體、中東、非洲、東南亞等地區(qū)與國(guó)家,甘蔗收獲機(jī)也在積極拓展國(guó)內(nèi)與國(guó)際市場(chǎng)。
迪爾中國(guó)銷售市場(chǎng)部總經(jīng)理李立鳳稱,迪爾的一個(gè)原則就是做能做的事情,把自己的價(jià)值更好地傳遞給合作伙伴與終端用戶,2019年迪爾中國(guó)的目標(biāo)仍是追求健康增長(zhǎng)。“越是在行業(yè)低迷時(shí)期執(zhí)行力更重要,這幾年我們一直強(qiáng)調(diào)‘執(zhí)行’促增長(zhǎng)、強(qiáng)調(diào)執(zhí)行落地,連續(xù)幾年我們銷售額取得逆勢(shì)增長(zhǎng)。”
采用約翰迪爾全球制造標(biāo)準(zhǔn)的工廠
企業(yè)要保持在市場(chǎng)中的競(jìng)爭(zhēng)力,產(chǎn)品是王道。在農(nóng)業(yè)機(jī)械領(lǐng)域,產(chǎn)品可靠性尤其是用戶十分看重的,作為全球農(nóng)機(jī)巨頭,迪爾的成功之道之一就是擁有一流的質(zhì)量管理體系。
而寧波工廠作為迪爾中國(guó)旗下的一個(gè)工廠,自然也就是迪爾在全球的一個(gè)工廠。既同樣冠以“約翰迪爾”之名,也必不可負(fù)“承我質(zhì)者、載我之名”的責(zé)任與用戶期待。
據(jù)孫寶林介紹,寧波工廠2019年的工作重點(diǎn)首要的就是保證交付卓越質(zhì)量的產(chǎn)品,其次是按國(guó)家要求及時(shí)準(zhǔn)備國(guó)四產(chǎn)品的切換;第三是做好成本控制,做好精益生產(chǎn),持續(xù)降低材料及人工成本。此外,工廠的一項(xiàng)重要工作是加強(qiáng)團(tuán)隊(duì)建設(shè),“企業(yè)發(fā)展終歸離不開人,放在運(yùn)營(yíng)中的重中之重?!睂?duì)于一線員工,迪爾每年會(huì)安排兩次體檢,同時(shí)盡量規(guī)劃好淡旺季的工作,合理安排員工的時(shí)間、提高工作效率。近年來,寧波工廠的員工離職率小于5%。
迪爾寧波工廠正按照迪爾全球標(biāo)準(zhǔn)制造優(yōu)質(zhì)拖拉機(jī),從體系、過程、手段和設(shè)備保證產(chǎn)品質(zhì)量。質(zhì)量不僅僅是說教,嚴(yán)苛的質(zhì)量意識(shí)與標(biāo)準(zhǔn)、先進(jìn)的工藝設(shè)備不可或缺。目前迪爾寧波工廠焊接、機(jī)加工、噴涂和變速箱以及整機(jī)裝配生產(chǎn)流程,內(nèi)控非常嚴(yán)格。近幾年工廠不斷引進(jìn)先進(jìn)設(shè)備、先進(jìn)的檢測(cè)和計(jì)量?jī)x器,致力于為市場(chǎng),客戶提供卓越質(zhì)量的產(chǎn)品。去年,工廠投資購(gòu)買蔡司三座標(biāo)測(cè)量?jī)x,零部件測(cè)量更加精準(zhǔn)。目前寧波工廠有11臺(tái)加工中心,所有毛坯件自己加工,零部件的精細(xì)化質(zhì)量得到有效保障。值得一提的是,寧波工廠購(gòu)買大型設(shè)備時(shí)都需達(dá)到迪爾全球的標(biāo)準(zhǔn),實(shí)現(xiàn)軟硬件的兼容,滿足迪爾工藝的設(shè)計(jì)要求。

針對(duì)記者寧波工廠與迪爾在全球其他地方先進(jìn)工廠相比有何差距的疑惑,孫寶林坦承,目前寧波工廠整個(gè)生產(chǎn)體系與其他工廠并沒有較大差距,無外乎有的工廠生產(chǎn)環(huán)節(jié)自動(dòng)化程度更高一些。在他看來,寧波工廠的產(chǎn)品制造、質(zhì)量標(biāo)準(zhǔn)都一樣,達(dá)到“迪爾標(biāo)準(zhǔn)”要求方可量產(chǎn)。
檢測(cè)是保證產(chǎn)品質(zhì)量的重要環(huán)節(jié),寧波工廠所有產(chǎn)品按OECD檢測(cè)標(biāo)準(zhǔn)進(jìn)行試驗(yàn)。每臺(tái)拖拉機(jī)出廠前均要做跑道轉(zhuǎn)彎半徑、駐坡等測(cè)試。為了提升外檢的檢驗(yàn)效率和檢驗(yàn)?zāi)芰?,公司在倉(cāng)庫(kù)區(qū)域建立新外檢站,縮短取件距離420m,提升了外檢檢驗(yàn)效率,為5E產(chǎn)品引入不增加檢驗(yàn)人員打下良好基礎(chǔ)。同時(shí)給外檢增添了5E必須使用的檢驗(yàn)設(shè)備,并對(duì)現(xiàn)有設(shè)備進(jìn)行了升級(jí),使外檢的檢驗(yàn)?zāi)芰Φ玫竭M(jìn)一步提升。所有外協(xié)發(fā)動(dòng)機(jī)和其他進(jìn)料須檢測(cè)后格后方可安裝,保證來料合格。
迪爾寧波工廠車間可看到很多質(zhì)量控制點(diǎn)提示標(biāo)牌。如變速箱生產(chǎn)環(huán)節(jié),所有關(guān)鍵部件經(jīng)過清洗才能裝配,保證變速箱清潔度間隙調(diào)整到位,扭矩控制保證高度精準(zhǔn),所有變速箱經(jīng)過試驗(yàn)臺(tái)檢測(cè)合格才能流入下道工序。液壓系統(tǒng)線束牢固有清晰的標(biāo)準(zhǔn),防塵罩不可打開。拖拉機(jī)從變速箱開始追溯,下線核驗(yàn)完后整個(gè)信息輸入質(zhì)量管理系統(tǒng)、整機(jī)可追溯。產(chǎn)品涂裝均要嚴(yán)格按噴漆工藝進(jìn)行,歷經(jīng)400小時(shí)的鹽霧試驗(yàn)以保證外觀質(zhì)量。

迪爾寧波工廠動(dòng)力總成裝配線上有自動(dòng)導(dǎo)航小車,按裝配要求完成生產(chǎn)工序后,整個(gè)系統(tǒng)會(huì)自動(dòng)流轉(zhuǎn),節(jié)省人工、提高生產(chǎn)效率。車間根據(jù)訂單設(shè)定節(jié)拍式生產(chǎn),兩條生產(chǎn)線可移動(dòng)調(diào)整、最大化生產(chǎn)效率。零部件放在車間一側(cè)可視化裝配,滿足精益生產(chǎn)的要求。
在質(zhì)量管理方面,寧波工廠對(duì)供應(yīng)商、工序和員工均實(shí)行培訓(xùn)認(rèn)證制度。每個(gè)月、每個(gè)季度工廠還會(huì)邀請(qǐng)合作伙伴或客戶到工廠,分析產(chǎn)品質(zhì)量問題,持續(xù)改進(jìn)產(chǎn)品質(zhì)量。迪爾還有一套自己的調(diào)研系統(tǒng),通過設(shè)置量化的指標(biāo),考核單機(jī)失效率和調(diào)查用戶滿意度,為質(zhì)量改進(jìn)提供盡量客觀的參照。在迪爾寧波工廠車間內(nèi)還能看到很多工作小組看板,有非常明晰的工藝控制圖,細(xì)化到每個(gè)工序的掌握,包括質(zhì)量、交付、持續(xù)改進(jìn)點(diǎn)。
作為一家充滿社會(huì)責(zé)任感的企業(yè),雖然這兩年行業(yè)蕭條、拖拉機(jī)業(yè)務(wù)受到很大挑戰(zhàn),但迪爾寧波工廠在環(huán)保、廢水處理設(shè)備等方面仍做了大量設(shè)施更新。在車間內(nèi)處處可見安全提示,據(jù)透露,寧波工廠連車間內(nèi)的叉車都專門建立有運(yùn)行制度,以充分保障安全生產(chǎn)。至我們到訪之日,迪爾寧波工廠已經(jīng)1463天沒有迪爾謂之“損工時(shí)”的安全事故發(fā)生。
李立鳳表示,“迪爾寧波工廠造”的產(chǎn)品一定將經(jīng)得起市場(chǎng)驗(yàn)證?!爸挥杏脩粽f你好、愿意花更高的錢來買你的產(chǎn)品,才是我們公司發(fā)展的根本?!彼f。
